I had a lot of stamina when i was a champion swimmer. I stopped for many years, swimming barely for a long time. I got back into the pool and my cardio felt like torture, i wanted to kill myself i was so tired after only 10 laps. I still looked like i was working out but i was really out of shape.
I used to use a bike trainer that connects to my mountain bike like 10 years ago when I didn’t want to run; I used to run cross country.
I’ve done two 48 hour endurance races in the last 2 years. I had a day/night work schedule so what worked for me was using sandbags and walking. I basically lift a 40lb sandbag and walk multiple laps in my garage, drop it and repeat.
It’s definitely far from optimal, but it helped since I had limited free time. It fatigues my legs faster than just walking and at the time, I only did it about 2-3 days a week for an hour or so each time.
Other things help like building up mental grit or having a good ‘slow burn’ music playlist, good luck man!
Active discipline is my answer. There might be a better way of saying it but I can’t (don’t want to) stand still for too long. I always need to do a workout or at least go out for a walk during rest days. During time off from work, I can maybe do 1-3 days of not doing anything purposefully. Being active keeps me sane
So id recommend getting your hormone levels checked. Several months ago a Dr recommended it and we found out my Testosterone was tanked well below average level. Which is becoming more common lately I guess?
After starting replacement therapy I have been feeling so much better. It really has changed my life in more ways than stamina as well. Alot of my previous bad thoughts about myself have gone away, my overall energy is way higher than it has ever been in my entire life, and my thinking has become clearer without all the fogginess.

You know when you are training and start getting tired or when you have a scheduled workout and thinking if you should do it or not? The moment you push through it you improve your stamina
